Why AI ROI Remains Elusive: The PE Operating Partner's Perspective

Why AI ROI Remains Elusive

McKinsey's 2024 research puts it plainly: 70% of AI initiatives fail to deliver measurable ROI. Most boards have seen the number. Fewer have a systematic answer to it.

The failure is rarely caused by the wrong model or the wrong vendor. It is caused by skipping three things that PE operating partners recognize immediately: a readiness baseline, a prioritization framework, and a benefits telemetry system.

Without all three, AI spending is guesswork dressed as strategy.

The Private Equity Lens on AI Value

PE operating partners apply a discipline to value creation that most corporate AI programs lack. Every initiative has a thesis, an owner, a measurement framework, and a decision gate. Capital does not scale a pilot until it has proven its thesis at a smaller unit.

AI transformation should work the same way. Instead, most organizations run what we call pilot sprawl: ten disconnected experiments, a deck of proof points, and not one that has graduated into the P&L.

The antidote is not more AI. It is operating discipline applied to AI.

Three Things That Change the Outcome

Readiness before deployment. Know exactly where your organization stands across the dimensions that predict AI adoption success before you spend on tools. Teams that cannot defend a baseline cannot defend a result.

Prioritization linked to value. Not all AI use cases are equal. The ones that matter are the ones connected to your value creation plan. Rank initiatives by business impact and sequencing logic, not by enthusiasm.

Evidence that survives a diligence call. Boards and buyers are increasingly sophisticated. "Thousands of hours saved" does not survive an investment committee. EBITDA attribution does. Build the proof layer from day one.

The Operating System Model

This is why we designed Skillement as an innovation hub rather than a training platform. Each operating system we build targets a specific layer where AI value reliably breaks down. AIVROs, our flagship OS, implements this three-part discipline as a closed loop: readiness to prioritization to execution to proof.

It is not a consulting engagement. It is not a tool. It is the operating system PE and enterprise leaders already wanted but could not find.
